AEO & GEO

What are the most important KPIs for GEO and AI citation visibility?

The most important KPIs for GEO are mention rate, citation rate, share of voice, average position in the answer, and sentiment and accuracy, measured on a fixed set of prompts across the AI engines your buyers use. Pair them with business KPIs, AI-referred sessions, conversions and pipeline, so visibility gains can be tied to revenue.

Why GEO needs its own KPIs

Traditional SEO metrics assume a ranked list of links. AI engines produce one synthesized answer that may name your brand without linking, link to you without naming you, or describe you incorrectly. Rankings and clicks miss most of that. GEO KPIs measure what happens inside the answer.

The core visibility KPIs

KPIWhat it measuresHow to calculate
Mention rateHow often your brand is namedAnswers mentioning you / total answers
Citation rateHow often your URLs are linked as sourcesAnswers citing your domain / total answers
Share of voiceYour presence relative to competitorsYour mentions / all tracked brand mentions
Average positionHow early you appear in the answer or listMean rank of your first mention
Sentiment and accuracyWhether the description is positive and correctShare of mentions rated positive and factually right

Mention rate

The simplest signal of presence. If buyers ask “What are the best container security tools?” twenty different ways, how many answers include you? Track it per intent (category, comparison, alternatives, use case, pricing) because the averages hide big gaps.

Citation rate

Mentions shape perception; citations drive clicks and show which of your pages engines trust. Track citation rate by URL to learn which pages are doing the work. More detail in what citation rate in AI search is.

Share of voice

The competitive KPI. A 30% mention rate means little until you know your top competitor sits at 70%. Define the competitor set up front and keep it stable. See how to measure share of voice in AI answers.

Position in the answer

Being fifth in a list of seven is different from being the first recommendation. Record the order of brand mentions and whether you are the primary recommendation, a listed alternative or a passing mention.

Sentiment and accuracy

Engines sometimes repeat outdated pricing, missing features or old positioning. Score each mention for tone and factual accuracy. Inaccuracy is a fixable problem, usually by correcting your own pages and the third-party sources being cited.

Diagnostic KPIs

These explain why the core KPIs move:

  • Cited source mix: share of citations going to your site vs review sites, forums, media and competitors.
  • Top cited third-party domains for your category, which become your off-site target list.
  • Content coverage: share of priority prompts for which you have a page that directly answers the question.
  • Crawl access: whether search-focused AI crawlers can fetch and render your key pages.

Business KPIs

Visibility only matters if it reaches pipeline.

  • AI-referred sessions from chatgpt.com, perplexity.ai, gemini.google.com, copilot.microsoft.com and similar referrers. See how to track AI search traffic in GA4.
  • Conversions and conversion rate for those sessions.
  • Self-reported attribution: add “AI assistant (ChatGPT, Perplexity, etc.)” to “How did you hear about us?” fields. Many AI-influenced buyers arrive later through direct or branded search.
  • Branded search trend: rising brand queries can reflect AI mentions that never produced a click.

A GEO KPI scorecard template

Use this monthly checklist so reports stay comparable:

  • Prompt count, intents and engines listed at the top.
  • Mention rate and citation rate, overall and per engine.
  • Share of voice vs 3 to 5 named competitors.
  • Average position and share of primary recommendations.
  • Sentiment and accuracy, with a list of inaccuracies found.
  • Top cited URLs (yours and third-party).
  • AI-referred sessions, conversions and influenced pipeline.
  • Actions taken last month and planned next month.

Which KPIs matter to which role

Different stakeholders need different slices of the same data:

RoleKPIs to lead with
CMO or VP MarketingShare of voice vs competitors, AI-referred pipeline
SEO manager or agencyCitation rate by URL, mention rate per engine, crawl access
Product marketingSentiment and accuracy, how positioning is described
Content leadContent coverage of priority prompts, cited pages

Keep one shared dataset and tailor the summary, rather than building separate reports from different prompt sets.

Mistakes that make GEO KPIs misleading

  1. Changing the prompt set mid-quarter. Trends become meaningless. Add new prompts as a separate cohort.
  2. Single-run snapshots. One run per prompt exaggerates swings. Average multiple runs.
  3. Blending engines. ChatGPT and Google AI Overviews behave differently. Report per engine, then a weighted total.
  4. Only branded prompts. “What is [your brand]?” always mentions you. Weight unbranded buying prompts.
  5. Ignoring accuracy. A high mention rate with wrong pricing or features can hurt.

Choosing targets

There are no universal benchmarks yet, because results depend on category, competitors and prompt selection. Set targets relative to your own baseline and your top competitor. A reasonable first goal is to close part of the share-of-voice gap on your highest-intent prompts within a quarter.

The GEO metrics and KPIs page explains each metric in more depth, and the AI search reporting guide for CMOs shows how to present them. GrackerAI tracks these KPIs per engine across up to 10 AI engines if you want them collected automatically.

Frequently asked questions

How many prompts do I need for reliable GEO KPIs?

Enough to cover your main buying intents with several prompts each. Many B2B teams start with 50 to 150 prompts. Fewer than that makes percentages swing too much month to month.

How often should GEO KPIs be measured?

Sample at least weekly and report monthly. Because the same prompt can return different answers on different runs, averaging several runs gives a more honest picture than a single check.

Which GEO KPI should a CMO watch?

Share of voice against named competitors on high-intent prompts, plus AI-referred pipeline. Those two connect visibility to revenue and are easy to explain to a board.

Can I get GEO KPIs from Google Search Console?

Partly. Search Console includes AI Overviews and AI Mode impressions and clicks inside its normal web performance data, but it does not break them out or show mentions without clicks. You need prompt monitoring for the rest.
